What a $2,500 Roadmap would find at a 23-person HVAC company

A worked example: the Roadmap, run start to finish on the kind of shop it was built for — where the owner types every quote at 9pm.


Picture a 23-person HVAC company: profitable, growing, and running on spreadsheets and willpower. The owner calls because he's read about AI and figures he's behind. He's not wrong — but not in the way he thinks. The problem isn't a missing tool. It's that every quote in the company passes through one man's evenings.

Here's how quoting works at a shop like this. A tech visits the site, takes photos, scribbles notes. The notes go in a group text. The owner reads the thread at night, opens a spreadsheet from 2019, prices the job from memory, and types up a quote in Word. Average turnaround: two days. On a busy week: four. The best competitor in town is quoting same-day.

Week one of the Roadmap is shadowing and interviews. We'd sit with the dispatcher, two techs, the office manager, and the owner, document the seven or so core processes, and time each one. Quoting is almost always the bleeder: call it 11 hours of the owner's week, plus jobs silently lost to faster competitors — the kind of loss that never shows up in a report, because nobody writes down the jobs they didn't get.

Week two is the math. Rank the automation opportunities by hours saved, cost to build, and time to payback, and quoting comes first by a mile: a system that drafts the quote from the tech's photos and notes, prices from the company's own book, and queues it for the owner to review and send. He stays the decision-maker. He stops being the typist.

Run the numbers for a shop this size and the build case looks like this: a five-week build, quote turnaround dropping from two days to about 20 minutes, roughly 14 hours a week back on the owner's calendar, and — at typical close rates and job sizes — six figures a year in jobs that stop going to whoever answered first. The Roadmap fee credits against the build, so if the math holds and the build happens, the diagnosis cost nothing. And if the math doesn't hold, the Roadmap says so, and the engagement ends there.

The lesson: the highest-return automation is rarely exotic. It's the process the owner does personally, at night, because nobody else is allowed to get it wrong.
